If you are running Google Ads, leads should start coming in within the first two to four weeks of a properly built campaign. A marketing agency that is doing real work has nothing to hide in their reports. Here is exactly what you should be receiving every month, and what the absence of each one means.
Keyword Rankings
If your agency is doing SEO, you should receive a monthly report showing your keyword positions in Google, which keywords improved, which dropped, and what the trend looks like over time. Rankings on their own do not mean revenue, but they tell you whether work is being done and whether it is moving in the right direction.
Organic Traffic
Your agency should be sharing Google Search Console or Google Analytics data showing your organic traffic month over month. This is the question most business owners struggle with because they do not want to give up too soon, but they also do not want to keep paying for something that is not working. Here is a practical framework.

Give it 60 days. A properly built campaign should produce leads within the first 30 days and clear performance data within 60. If you have no leads, no data, and no clear explanation from your agency after 60 days, the campaign is not built correctly. Ask for a complete account review and a clear plan. Give it six months before making a final judgment, but expect to see early evidence within 90 days. That evidence includes keyword movement, GBP improvements, and early traffic changes. If you see zero movement of any kind after 90 days, ask your agency to show you exactly what work has been done and what the plan is for the next 90. If they cannot answer that clearly, do not wait for the full six months.

Give it 90 days. Full GBP optimization combined with a review strategy should produce visible improvements in profile visibility and call volume within this window. If there is no improvement after 90 days, the optimization work either has not been done or the strategy is wrong.
The honest answer is that a good marketing agency will tell you exactly what to expect and when, set realistic timelines upfront, and show you evidence of progress at every step. If your agency has never had that conversation with you, that itself is a warning sign.
What to Do If Your Agency Is Not Working
Step 1: Ask the Direct Question
Schedule a call and ask your account manager directly: how many leads did our marketing produce last month, and what specific work was done to produce them? Take notes. The quality of the answer will tell you a great deal.
